Replacing a heater repeatedly but getting the same failure every few months is frustrating and costly. The real question is: is it a design problem that needs fixing, or a supplier problem that needs changing?

Start With What “Design” and “Supplier” Actually Mean Here

Before the checklist, it helps to separate the two properly, because people mix them up constantly.

A design problem

Means the heater’s specification — watt density, sheath material, fit, sensor position, terminal layout — doesn’t match what the application actually demands. This can happen even with a very good manufacturer, if the original spec was based on assumptions instead of real operating conditions.

A supplier problem

Means the specification on paper is fine, but what gets built and shipped doesn’t consistently match it. Wire gauge varies batch to batch. QC is inconsistent. Terminations are sloppy on some units and fine on others. The design was never really the issue — execution was.

Both produce short heater life. Only one of them gets fixed by finding a new manufacturer.

Six Questions That Actually Tell You Which One It Is

Do all units fail the same way, or differently each time?

If every heater in that position dies from the exact same failure — same burn location, same time window, same symptom — that’s a strong design signal. The spec is consistently wrong for the job, so every unit hits the same wall at the same point.

If failures are inconsistent — one lasts five months, the next dies in three weeks, another arrives with a bent thermocouple straight out of the box — that’s a supplier signal. A correct design doesn’t fail differently every time; inconsistent manufacturing does.

Did the manufacturer ask about your process, or just take your dimensions?

This is the single biggest tell, and it’s checkable in five minutes by looking back at your order emails. Did anyone ask about cycle time, ambient conditions, contact surface, or how the sensor should be positioned? Or did the conversation start and end with length, diameter, and voltage?

A heater built from dimensions alone is a guess wearing a spec sheet. If that’s what happened, you may have a design problem that isn’t really the manufacturer’s fault — it’s what happens when nobody asks the right questions before quoting. Has anything about the application changed since the original spec?

Line speed increased. A different material went into production. Cycle frequency doubled after a shift pattern changed. Ambient temperature in that part of the plant went up because a new machine got installed nearby. None of this shows up on a maintenance log, but all of it can turn a heater that worked fine for two years into one that fails every few months — through no fault of the original design or the supplier.

This is worth ruling out before blaming either side. Sometimes the honest answer is: the application moved, and the spec didn’t move with it.

Do replacement units from the same batch behave the same as each other?

Order three heaters at once, install them in identical positions, and see what happens. If all three perform and fail consistently, the manufacturing is repeatable — good sign, even if the design itself still needs adjusting. If the three behave differently from each other despite being “the same part,” that’s manufacturing variance, and no amount of design tweaking will fix it. You need a supplier who can hold tolerance, not a new spec.

Can the supplier explain why it failed — with specifics?

Send a failed heater back and ask what went wrong.

SPECIFIC ANSWER (GOOD SIGN)
  • Watt density too high for the contact area
  • Sheath material wrong for the atmosphere
  • Sensor was reading tooling, not element
VAGUE ANSWER (RED FLAG)
  • “These things happen”
  • “Normal wear”
  • “Try running it cooler”

Vague answers after a failure are a bigger red flag than the failure itself.

Is the price the only thing that’s consistent?

If quality varies between orders but the invoice total never does, that’s usually margin being protected at the expense of consistency somewhere in production. It doesn’t always mean bad faith — it often just means the supplier is running thin and cutting corners under pressure. Either way, it’s not something a design change fixes.

A Quick Way to Score It

Score points toward whichever side matches what you’re seeing:

  • Every unit fails the same way, at roughly the same time — points to design
  • Failures vary in timing and symptom, unit to unit — points to supplier
  • Order was based on dimensions only, no process questions asked — points to design
  • Process conditions changed after the spec was made — points to neither, spec is outdated
  • Same batch, same position, inconsistent results — points to supplier
  • Vague or defensive answers when asked why it failed — points to supplier
  • Specific, technical explanation tied to your application — points to a fixable design, good supplier

Most plants score somewhere in between, and that’s normal. But if four or more points line up the same direction, that’s usually your answer.

The trap to avoid: switching suppliers to fix a design problem just moves the same wrong spec to a new vendor — who builds it faithfully, and it fails the same way. Fix the one that’s actually broken.

What Changing the Design Fixes

Can a heater fail the same way even from a good supplier?

Yes — if the original specification was based on incomplete information, a competent supplier will build exactly what was asked for, and it will still fail, because the spec itself was wrong for the application.

How many failed units should I compare before deciding?
